Strategy & Architecture for Digital Transformation Office Automation Corporation

The Challenge
More than ten parallel, largely incompatible ERP systems – from SAP to Baan to Microsoft Dynamics – were hampering the global scalability of a publicly traded office automation company due to historical acquisitions. The task assigned to Trusted People as Senior Advisor and Project Manager was strategically monumental: Within just ten months, a global project management framework based on IPMA standards was to be established and a radical standardization strategy for IT transformation developed – all while seamlessly maintaining international day-to-day operations.


The Solution
Trusted People's strategic response was a consistent design-to-standard approach. Following a global process analysis and a proof of concept to secure the Oracle NetSuite ecosystem, business-critical core processes such as accounting and intra-company logistics were redesigned from the ground up. Trusted People assumed operational management of an 87-member, interdisciplinary project team and simultaneously designed a validated, future-proof IT security architecture.


The Result
With a project budget of €7.5 million, a turnkey transformation concept was delivered. This laid the solid foundation for the gradual replacement of the ten legacy systems. The group is now guaranteed uniform, global management processes and significant cost reductions across all locations.

Paperless production in a major pharmaceutical company

The Challenge
Anyone building a new clinical manufacturing facility today relies on fully digital processes and documentation. But in the established environment of a large pharmaceutical company, there are countless systems that control and document sub-processes, and very few of them communicate with each other or even use the same terminology. Developing interfaces and standardizing terminology is a lengthy task, but in clinical manufacturing, time to market is crucial.


The Solution
Instead of a lengthy, 100% custom solution involving the development of individual software, the project relied on the configuration of standard software with minimal interfaces. Trusted People developed the data strategy for this and designed the paperless technology transfer process using a Process Knowledge Management System, which served as the basis for distributing production data to the control systems. To support the rapid development of production processes in the early phases of clinical development, Trusted People spearheaded the design of a change management process for modifications to the digital systems that is agile yet GMP-compliant.


The Result
Implementation times for system changes were massively reduced, while audits are passed flawlessly at all times thanks to the complete GMP compliance of the new process.

Global Treasury Transformation Automotive

The Challenge
When a major international automotive corporation had to modernize its historically grown, fragmented financial IT infrastructure, the project was under extreme pressure to succeed. The complete replacement of the proprietary treasury landscape and the migration to the SunGard suite, including SAP integration, could not be delayed in any way, as the upcoming global year-end closing depended directly on the smooth go-live of the systems.


The Solution
Trusted People took on overall project management and led an interdisciplinary team of 48 people through a technologically and organizationally precisely coordinated implementation. To successfully complete the in-depth customization of the standard software and the highly complex integration within a tight timeframe, we relied on setting up a highly available three-system architecture using Windows and Citrix for global access. At the same time, a custom middleware gateway was developed to ensure absolutely secure system integration.

 

The Result
The legacy systems were shut down on schedule before the cut-off date, and the global annual financial statements were secured without any restrictions. The project (€650,000 CAPEX / €1.3 million OPEX) drastically reduced the group's IT complexity, significantly accelerated global transaction management, and paved the way for a seamless handover of operations to an external partner.

Proper and timely fast-track employee transfer at an international IT Corporation

The Challenge
The organizational, legal, and cultural integration of approximately 60 IT specialists during a transfer of undertaking (§ 613a BGB) from a global IT corporation to a leading IT service provider was a sprint against time. The biggest challenge for the project management team was to implement this highly sensitive transition process completely seamlessly and in full compliance with the law within an extremely tight timeframe of just three months. Neither the ongoing day-to-day operations nor the motivation and retention of the affected employees could be jeopardized.


The Solution

Trusted People implemented a streamlined, agile project management approach and coordinated an 11-member core team across HR, Legal, and IT. In addition to closely monitoring the complex legal deadlines, the strategic focus was on tailored onboarding and integration measures. Through transparent communication, the new specialists were welcomed from day one and integrated into the existing structures with enthusiasm.


The Result
All employees were transferred precisely and without any friction. Business-critical know-how remained fully within the company, while a seamless transition to the new organization was guaranteed, with demonstrably high employee satisfaction.

Agile Software Delivery at a Medical Device Manufacturer

The Challenge

A software development project at an in-vitro venous device (IVD) manufacturer was organized using agile methodologies (SAFe), but was still unable to deliver the software in increments. Both the project's verification and validation strategy and the backlog organization were hindering this. Before Trusted People was brought in, the project had already been unable to deliver a single software increment for over a year.


The Solution

Trusted People not only used agile methods (team workshops, coaching), but also analyzed the relevant SOPs and processes in which the project was embedded in order to identify the root cause - as is often the case in regulated environments, a mixture of overly rigid interpretation of legal requirements and a lack of skill regarding the definition of software increments.


The Result:
After the first SAFe PI, a validated increment of the software was available; after two further PIs, the team was able to manage the backlog efficiently on its own, so that a potentially shippable product was created after each PI.
